Where to concentrate: build once, sell many times

—

34 narrow sub-niches in 6 clusters, measured from registers, marketplaces, partner directories and vendor price pages. Each is scored on your gates plus one question: how much of the build do you re-use for the next client?

Concentrate on two kits: the ledger desk you already run (restaurant groups on Syrve, then villa managers) and a promo-rules desk for UK casino groups. One engine each; a new client is just setup.

Read the reasoning

How this was built. Six research agents ran on 27 Oct 2026, one per cluster: hospitality, Bali/Phuket property, logistics documents, game & app studios, EU e-commerce and licensed iGaming B2B. This session's web-search quota was used up, so every fact comes from opening primary pages directly: registers (UKGC, HMRC, Ukraine's customs-broker register), marketplace and partner directories (Syrve, Hostaway, Guesty, Base.com, Kaufland), vendor price pages and company sites. Every number in the research files is tagged; estimates are labelled.

Two corrections to what we assumed before. - Your game-studio client is an iGaming game provider, not a casual mobile studio (its site lists crash and instant games). So that relationship opens doors to iGaming game studios, not to casual mobile studios. - iGaming money moves by wire only. Payoneer restricts gambling-related payments; Paddle, Lemon Squeezy and Stripe ban them. Your FOP can still invoice licensed operators for software and content services (art. 291.5.1 bars only organisers of gambling), paid by SWIFT/SEPA to the FOP's currency account.

01

What makes work re-sellable

—

Six things the winners share. Missing two of them means you rebuild for every client.

01

Same software stack

—

Every client runs the same system (Syrve, Hostaway, UKGC rules, HMRC's CDS). You build the connection once.

02

Same documents in, same report out

—

Supplier invoices, payout files, bonus T&Cs, customs packs. The output format never changes.

03

Pain that comes back every month

—

Invoices daily, promos weekly, payouts monthly. The kit runs every month, so it bills every month.

04

Business data, the client's own keys

—

No personal data, read-only access, their accounts. That removes the 'foreign AI vendor' fear.

05

One door to many buyers

—

A reseller list, a public register, a network. One door leads to dozens of identical buyers.

06

≥ $1k a month per client

—

Then under 10 clients make $10k. Cheap niches need 15–400 clients.

02

The niche map

—

Every sub-niche, placed by two questions: is most of the build re-used for the next client (right), and can it bring an invoice within 6 weeks (top)? Green top-right is where to concentrate. The number on each chip is how many clients you need for $10k a month.

How the score works

Gate score. Each gate is rated by the research agent from its evidence: ✓ = 2, ~ = 1, ✗ = 0. Weights: fast ×2, re-usable ×2, data trust ×1.5, your head start ×1.5; buyer pool, price, competition, monthly and private buyer ×1 each. A sub-niche that fails 'digital' scores 0.

Clients for $10k = 10,000 ÷ our estimated monthly price per client, at mid-range. FX used: £1 = $1.30, €1 = $1.10, 1 PLN = $0.25, 1 UAH = $0.024.

Our picks are not simply the top scores. Five sub-niches tie at 88. We picked on three tie-breakers: price per client (how many clients you need), how much is already built, and whether a warm door exists today. The cheap ties (Ukrainian brokers, Ukrainian e-com brands, the regulation digest) need 15–17 clients each, so they are door-openers or add-ons, not the engine.

Ledger desk for Syrve restaurant groups

We read every supplier invoice from a chat photo or PDF, check it against the order and the agreed price in Syrve, and send the owner a daily food-cost flash plus a weekly order draft. You already run this for a paying restaurant.

The job, repeatedSyrve supplier & food-cost desk: chat-photo/PDF invoice intake -> AI line reading -> map to Syrve nomenclature and supplier price list -> compare with PO, agreed and last price -> shadow ledger (read-only to Syrve) -> overcharge/short-delivery/price-drift alerts -> daily owner flash (Syrve sales, food cost %, top variances) -> weekly per-site ordering suggestion
Their shared stackSyrve POS + Syrve back office (stock, recipes, purchasing) + Syrve Cloud API (api-eu.syrve.live) + Xero or local accounting; Telegram/WhatsApp; supplier PDFs by email
Buyer poolSyrve: 10,000+ restaurants in 50+ countries, 12 reseller listings in 8 countries [Primary] → ~300–700 groups with 3+ sites [Estimate]. UK groups by legal cold email; Poland, Czechia, Cyprus, Turkey and Spain through Syrve resellers.
Pain nowUK minimum wage +11% in 2 years and employer NIC 15%; EU beef +14% and coffee +18% a year (Dec 2025). Syrve's own integration store has no invoice or inventory app.
Pilot$1,500-2,500: 2 sites, 3 weeks, 60-day invoice back-audit (overcharges, short deliveries) then live alerts
MonthlyGBP 150-250 per site, minimum GBP 600 per group
Later, self-serveGBP 79-129 per site per month via Paddle or Syrve tech-partner listing
Re-used per new client75% · onboarding 12-20 h · 3-6 h/month
First invoice3-6 weeks
Your head start70% · Read-only Syrve/iiko client, headless invoice reader, shadow ledger and ordering planner already live for a paying restaurant
Datacommercial (supplier invoices, sales totals) · risk: low: read-only Syrve API login owned by client; model on client's own keys
Product laterSyrve Tech Partner & App Vendor ('Annual certification required', 'Open APIs'); resellers earn renewal commission; app-vendor payout terms unpublished -> bill direct via Paddle meanwhile · payout to Ukraine: yes via Paddle/Payoneer/wire (Syrve app payout terms unknown)
WHO ELSE DOES IT, AND THEIR GAP
  • Syrve native AI Invoice Scanner + AI Forecasting · included in Syrve plans (GBP 49-99/till)
PDF upload inside back office; no chat-photo capture, supplier dispute/credit chase or owner daily flash [Estimate]
  • Supy · from $250/month
Full back-office replacement; long implementation [Estimate]
  • Apicbase · quote only; annual billing, +15% monthly
    Enterprise-oriented, opaque price
  • MarketMan · $249-449+/month
Starter caps AI invoice scans at 50/month; software to adopt, not a run-for-you service [Estimate]
  • Restoke · AUD 111-219/site/month
Self-serve software; client still does mapping and counts [Estimate]
WHAT COULD KILL IT

Syrve extends its AI scanner into reconciliation; non-UK base sits behind resellers who want margin; iiko-brand association may put off UA/PL buyers (check Syrve corporate status) [Estimate]; SKU-to-nomenclature mapping is the real onboarding cost; Syrve UK install base unpublished

Why this one

Why it's #1. It's the only sub-niche where the kit already runs in production for a paying client (head start ~70%). It uses business data only, through a read-only login the client owns, so data risk is low. Each group pays monthly per site.

What to watch. Syrve has its own 'AI Invoice Scanner' (PDF upload inside the back office). Sell what it lacks: photo capture from chat, supplier disputes and credit-note chasing, a daily owner flash, order drafts. Mapping each client's items to Syrve's catalogue is the real onboarding cost (12–20 h).

Price. MarginEdge charges $350 per location, MarketMan $249–449, Supy from $250. Ours: £150–250 per site per month, minimum £600 per group. A 5-site group ≈ $1.3k.

PICK 2 · Licensed iGaming B2B · score 88

Promo-rules desk for UK casino groups

Every bonus, T&C page, email and push message is checked against UK rules (then Sweden and Denmark) before it goes live. Each check comes with the clause cited, a clean rewrite and an audit log row. Weekly sweep of every live T&C page.

The job, repeatedEvery new promo (bonus T&Cs, landing page, email/SMS/push, affiliate banner text) is linted against a cited rule pack (LCCP 5.1.1 10x cap and mixed-product ban, 5.1.9, 5.1.11/5.1.12, CAP 16, 'free'/'risk-free' guidance, SE/DK bonus rules). Output: redline, clean rewrite and evidence-log row. Weekly sweep of all live T&C pages on the group's domains; monthly regulator-change memo.
Their shared stackBrand CMS with public T&C pages; CRM (Fast Track, Optimove, Xtremepush, Smartico) HTML templates; white-label platforms (ProgressPlay, Jumpman, White Hat, Aspire/Pariplay, SOFTSWISS, EveryMatrix)
Buyer poolUKGC register: 220 UK online licensees; 62 casino/bingo groups run 2+ UK domains (24 run 5+). Sweden 77 and Denmark 45 online licensees [Primary]. UK and Sweden allow cold email to companies.
Pain nowUK 10× wagering cap and mixed-product ban since 19 Jan 2026; 12+ promo rule changes in 12 months; the ad regulator checks 10k+ gambling ads a month with AI; remote gaming duty 40% from April 2026.
Pilot$1,500, 2 weeks: sweep of all live T&C pages for up to 5 brands plus pre-clearance of 20 new items
Monthly$1,500-2,500 (up to 60 items, 5 brands, UK plus 1 market)
Later, self-serve$390-790/month per brand bundle, invoiced annually by wire
Re-used per new client80% · onboarding 8 h · 6 h/month
First invoice4-8 (plus 4+ if vendor due diligence) weeks
Your head start45% · PromoDesk demo and refs.json (40 verified rules, 30 cases, 20 timeline items); logistics document-review pipeline (PDF/OCR, evidence marks)
Datacommercial (unreleased promo terms and copy; no personal data) · risk: low
Product laterOwn web app; distribution via Xtremepush Technology Partners and the Optimove partner directory; no merchant of record available (Paddle/Lemon Squeezy ban gambling) · payout to Ukraine: Wire only: SWIFT/SEPA to the FOP FX account under a services contract with the licensed entity. Payoneer lists gambling as a restricted line of business (pre-approval only); Paddle, Lemon Squeezy and Stripe prohibit gambling; Wise may refuse. No merchant-of-record route.
WHO ELSE DOES IT, AND THEIR GAP
  • Clearcast iClear/allClear · iClear 'dependent on asset'; allClear £350 + VAT
CAP Code only; no LCCP, bonus T&C or non-UK rules
  • AUTOCONTROL Copy Advice · €865 / €1,445 express
Human, Spain only, days per item
  • Rightlander · quote-only
Monitors affiliates after publication; does not check the operator's own T&Cs before launch
  • Fast Track (embedded compliance workflows) · quote-only
Configuration and automation, not cited copy review
  • Law firms / in-house compliance · £200-579/h (UK guideline)
Hourly, slow, no multi-market evidence log
WHAT COULD KILL IT

Compliance buyers may demand a UK/EU entity, security questionnaires or a lawyer's sign-off; white-label platforms may centralise compliance (fewer buyers); a UK ad ban could shrink promo volume; liability for false negatives (cap contractually, client signs off)

Why this one

Why it's #2. It has the highest price per client of the picks ($1.5–2.5k a month, so ~5 clients), a fresh UK rule change, no AI vendor checking bonus terms across markets before publication, and your warmest network. One rule library per market is re-used by every operator in it (~80% reuse). The PromoDesk demo already has 40 verified rules and 30 cases.

The catches. Payment is by wire only (no Payoneer, Paddle or Stripe), so there is no self-serve product later: annual invoices instead. Compliance buyers may ask for a security questionnaire or an EU/UK entity, which can add 4+ weeks. Liability for a missed issue must be capped in the contract; the client signs off.

Add-ons on the same engine: a regulatory change digest per licence footprint ($300–900 a month, a door-opener) and an affiliate-page compliance monitor sold to affiliate managers ($1–2k; incumbent: Rightlander). Later: release documentation packs for licensed slot studios, where your game-studio client is a door.

PICK 3 · Bali & Phuket property · score 73

Owner statements for Bali & Phuket villa managers

The same ledger engine as kit 1, pointed at villas. Each month we match Airbnb, Booking and Agoda payouts to bookings and bank lines and to staff receipt photos, then produce each owner's statement in the owner's language.

The job, repeatedMonthly close per villa: pull PMS reservations (client's own read-only key), load OTA payout exports (Airbnb single 15.5% fee vs legacy split fee, Booking.com payouts/commission, Agoda remittances), bank statements and staff receipt photos; match payout to booking to bank line in a shadow ledger; apply owner-contract fee rules, PB1 10% (Bali) / VAT 7% (Thailand) and FX; produce owner statements in the owner's language plus an internal exceptions queue. Weekly payout check.
Their shared stackGuesty / Hostaway / Beds24 / Hostfully / Smoobu / STAAH or spreadsheets; Airbnb, Booking.com, Agoda, Expedia; Stripe/Xendit direct bookings; BCA/Mandiri/BNI or Kasikorn/SCB/Bangkok Bank; WhatsApp/Telegram for staff receipts; Excel/Google Sheets or Xero/Jurnal for books
Buyer pool189 firms with 20+ Airbnb listings (Bali 104, Phuket 32, Koh Samui 53); 63 with 50+; ~55 prime targets after removing groups with their own owner apps [Primary + Estimate].
Pain nowAirbnb's single 15.5% host-only fee is now mandatory for property-management software users, so payout maths changed. Bali revenue per listing −19.7% while listings +49.7%. Managers sell 'transparent monthly reports' because owners distrust them.
Pilot$1,500: rebuild the last 2 closed months for up to 40 villas from raw exports, discrepancy list vs their own statements, deliver this month's statements; 2-3 weeks; invoiced upfront
Monthly$15 per villa per month, minimum $750 (60-villa firm = $900)
Later, self-serve$6-10 per villa per month via Paddle; discovery via Hostaway/Guesty/Beds24 marketplaces
Re-used per new client75% · onboarding 20 h · 8 h/month
First invoice3-5 via network; 8-12 via marketplace [Estimate] weeks
Your head start55% · Restaurant kit (Telegram invoice photos -> headless-Claude reading -> read-only POS reconciliation -> shadow ledger) maps 1:1 with PMS in place of POS; logistics document review (PDF/OCR, evidence marks) gives per-line evidence; Loresis approve-before-send for owner emails
Datacommercial (bookings, payouts, expenses) + owner names/bank details + guest names on reservations · risk: medium-low: read-only on client's own PMS key, strip guest PII before the AI step, per-client storage; Indonesia PDP (GR 33/2026 from 16 Jan 2027) and Thai PDPA apply to guest data
Product laterHostaway Marketplace first (ownerStatements + expenses API, client-created key, 16 Accounting + 3 Finance apps), then Guesty (351 partners, ~25 accounting/owner apps; needs Pro) and Beds24 (82 apps, only 3 accounting). Partner bills directly; self-serve via Paddle. · payout to Ukraine: Yes via own billing (FOP Payoneer/SWIFT or Paddle) because marketplaces don't bill; affiliate programs pay via PartnerStack (Stripe/PayPal only) = no
WHO ELSE DOES IT, AND THEIR GAP
  • Hostaway native owner statements + AI CoHost · included in subscription (quote-only pricing)
templates and payout math only; no IDR/THB bank matching, no WhatsApp receipt capture, no owner-language narrative
  • Guesty Pro owners portal + Trust Accounting add-on + AI bank reconciler · Pro by quote (4-199 listings); Lite from $9/listing
works only if books live in Guesty; accounting endpoints need Trust Accounting add-on
  • VRPlatform / VRTrust · $15 per listing avg; $375/mo
    US trust accounting, 1099 e-filing, QuickBooks-centric
  • Hostfully Accounting add-on · not public
auto-reconciles Airbnb/Vrbo/Stripe deposits; no Agoda or local banks
  • Clearing / Tallybreeze / Accountable / Clearsplit / bnbills · not captured
    US/QuickBooks or EU invoicing focus
WHAT COULD KILL IT

PMS vendors moving in (Guesty AI reconciler, Hostfully auto-reconciliation); cheap local accountants cap price for small firms; spreadsheet-only managers inflate onboarding; managers may hide errors from owners; thin pool (~55 prime targets); owner cannot travel

Why this one

Why it's here. It's the same engine as kit 1 (invoice/receipt intake → AI reading → read-only reconciliation → shadow ledger → owner report). Selling it costs no new build, just a PMS connector (Hostaway's API exposes owner statements and expenses on a key the client creates). And your network is there.

The catches. It's a small ticket: $15 per villa per month, minimum $750, so it only pays for firms with 40+ villas (~10–13 clients for $10k). Local accountants are cheap ($317–592 a month), so sell error-catching and owner retention, not a replacement for staff. Guesty and Hostfully are adding their own reconciliation.

Price proof. VRPlatform charges $15 per listing; Uplisting £4–8 per listing; Upwork STR VAs $800–2,500 a month.

1) Check which of your iGaming contacts work at licensed operators (cross-check the UKGC/MGA/SE/DK registers). 2) Opener: a free automated check of each group's live bonus T&C pages against the new UK rules. 3) White-label platforms (ProgressPlay, Jumpman, White Hat) as one door to many brands. 4) Cold email to the 62 multi-domain groups (legal in the UK).

Owner statements for Bali & Phuket villa managers

Where the first 10 come from

1) Your Bali/Phuket network: firms with 40+ villas. 2) A free one-month statement health check, posted with admin approval in Bali/Phuket property Telegram chats. 3) Firms that show Guesty or Hostaway on their sites. 4) A Hostaway Marketplace listing in weeks 4–8. Cold email is NOT legal for Indonesian or Thai firms, so outreach goes through your network and chats.

All six clusters

—

The best sub-niche in each cluster and the one-line verdict.

01go

Hospitality back office

—

Best: Syrve restaurant groups (88)
Syrve groups: your live kit, and Syrve's store has no invoice app. Watch Syrve's own AI scanner. UK groups on Xero are a bigger pool but crowded and less re-usable.

02maybe

Bali & Phuket property

—

Best: Villa owner statements (73)
Villa owner statements re-use kit 1 and your network. Small tickets, ~55 prime targets, and no legal cold email. A second market for kit 1, not a standalone.

03maybe

Logistics documents

—

Best: UA customs brokers (88)
One customs-pack kit: Ukrainian brokers for a fast reference, UK customs agents for real prices. Forwarders on CargoWise are blocked because CargoWise now bundles document AI.

04maybe

Game & app studios

—

Best: UA video variants (83)
Your game-studio client is an iGaming provider, so there is no warm door to casual studios. Playables and UA video are crowded; store localization is price-capped by free tools.

05maybe

EU e-commerce sellers

—

Best: UA brands → Allegro/Kaufland (88)
Listing translation is now free. The money is in getting offers live and fixing rejections. Cold email is illegal in PL/CZ/RO; Ukrainian brands are fast but have small budgets.

Licensed iGaming B2B

—

Best: UK casino promo-rules desk (88)
Warm network, fresh UK rules (Jan 2026), no AI vendor for multi-market promo checks. Wire-only payments; vendor checks add weeks.

How this changes your first 30 days

—

Same path as the main page, now with the lanes known. Week-6 gate: keep the kit that has 2 paid pilots and park the other.

  1. 01
Week 1 · Kit 1: ask your restaurant client for their numbers (overcharges caught, hours saved) and 2 intros to other Syrve operators. AI builds the 'Ledger desk' page and a free 60-day invoice back-audit offer.
  2. 02
Week 1 · Kit 2: list your iGaming contacts. AI checks each against the UKGC/MGA/SE/DK registers and runs a free check of each group's live bonus T&C pages against the Jan 2026 UK rules. That check is your opener.
  3. 03
Week 2: white-label offer to 3 Syrve resellers (GastroDigital, Restasystem, Mico) with a revenue share. Each reseller is a door to dozens of groups.
  4. 04
Week 2: message 10 Bali/Phuket villa managers with 40+ villas from your network, offering last month's payouts matched for free.
  5. 05
Weeks 2–4: legal UK cold email in batches of 21–50: Syrve-named UK groups (kit 1) and multi-domain casino groups from the UKGC register (kit 2).
  6. 06
Week 6 gate: concentrate on the kit with 2 paid pilots. Park the other. The customs kit stays the backup.
  7. 07
Don't start with: casual game studios (no warm door; crowded), Polish/Czech e-commerce (cold email illegal there), the Gulf, Dubai.
